Introduction
Many arguments succeed or fail on a claim that is never actually stated. In argument mapping, this hidden claim is often called an unstated premise, implicit premise, assumption, or warrant: the missing link that connects a reason to a conclusion. When that link is weak, controversial, or false, the entire argument can collapse even if the visible evidence is accurate. The practical value of argument mapping is that it forces these invisible links into the open, where they can be examined rather than quietly accepted. The Missing Premise That Carries the Argument
An argument rarely moves directly from evidence to conclusion. Usually there is an intermediate belief that tells us why the evidence matters.
Consider:
- Productivity has not fallen since remote work was introduced.
- Therefore, remote work should continue.
At first glance, the reasoning appears complete. Yet the conclusion only follows if we add a hidden assumption such as: “Productivity is the main criterion for deciding the policy.”
Once that assumption is visible, the discussion changes. Someone might agree with the productivity evidence while disagreeing that productivity should outweigh employee wellbeing, collaboration, security concerns, or organisational culture. Many assumptions are not factual claims at all. They are value judgements about what should count.

- Therefore, the programme should continue.
The hidden premise is not merely causal. It may be: “Reducing crime justifies the privacy costs of surveillance.” Once stated, the real debate becomes visible.
How to Spot a Smuggled Criterion
One of the most important kinds of hidden assumption is the smuggled criterion: an unstated standard that determines success, failure, rightness, or importance.
Arguments frequently appear to be about facts when they are actually about criteria.
Consider the claim:
- University tuition should increase because it will generate more revenue.
The unstated criterion might be:
- “Generating more revenue is the primary goal that should guide tuition policy.”
A critic could accept every factual claim while rejecting that criterion.

- What standard is being used to judge the conclusion?
- Would the argument still work if someone accepted the facts but rejected that standard?
If the answer to the third question is “no”, you have probably found a hidden assumption.
Many public disagreements persist because participants argue about evidence while actually disagreeing about criteria. One side prioritises efficiency; another prioritises fairness. Alter those assumptions and the conclusion may change even though the evidence remains identical.

Testing Assumptions Before Accepting the Conclusion
Finding assumptions is only the first step. The next task is evaluating them.
Make the assumption explicit
Rewrite the argument so the hidden premise becomes visible.
Instead of:
- “The campaign increased sales, so it was successful.”
Write:
- “The campaign increased sales.”
- “Increasing sales is the primary measure of campaign success.”
- “Therefore, the campaign was successful.”

Ask whether the assumption is necessary
Remove the assumption and see whether the conclusion still follows.

Rather than treating arguments as packages that are either accepted or rejected, you begin to see them as constructions built from evidence, inferences, and assumptions.
